Weekly reviews fail when they become judgement
The goal isn’t to “audit” people. The goal is to remove friction and protect focus time.
A 25-minute agenda that works
- 2 min: wins shipped (outcomes, not activity)
- 8 min: focus blockers (meetings, tools, interruptions)
- 8 min: workflow fixes to test next week
- 5 min: capacity forecast + risk flags
- 2 min: commit to one change
Rules that keep trust high
- Use trends. No calling out individuals over a single day.
- Prefer system fixes. Meetings, processes, handoffs, tool friction.
- Make it symmetric. Leaders are accountable to the same standards.
